The Price List Isn't the Invoice: A Procurement Manager's View on Sika, Sealants, and Hidden Costs

For the past seven years, I've approved roughly $900,000 a year in construction chemical purchases for a mid-size flooring and waterproofing contractor. We buy adhesives, sealants, traffic coatings, epoxy resins, anchor adhesives, and more. I've built cost spreadsheets, argued with vendors, and signed off on more rework than I want to admit.

So here is my position, and I'm not going to soften it: the lowest quote is rarely the lowest cost. A price without complete technical documentation is an incomplete price. The sooner procurement teams treat missing data as a cost, the fewer budget overruns they'll have to explain.

Why the lowest quote usually costs more

If you've ever compared two adhesives and looked only at the price per cartridge, you know how tempting it is to pick the cheaper one. I've done it. It is basically a gamble where the house wins more often than you think.

The real cost of an adhesive or coating is not the unit price. It is the cost of prep, application labor, cure time, coverage rate, substrate compatibility, and the risk that the product fails. A cheap epoxy that needs an extra coat is not cheap. A sealant that cures too slowly for your schedule can blow a whole week.

Every few weeks a project engineer asks, can epoxy resin withstand heat? It is a fair question, but not a yes/no one. Standard epoxy formulations typically have heat deflection temperatures in the 120-180°F range, and the exact number should be on the technical datasheet. I once saved $120 on a pail of epoxy that looked fine on paper. It softened on a loading dock floor in July, and the removal and reapplication cost $2,700. That is the definition of penny wise, pound foolish.

Another hidden cost is application temperature. A cheap adhesive may cure fine in a warm shop but turn brittle in a cold garage. If the datasheet doesn't give a minimum application temperature, I have to assume the crew can control the conditions. If they can't, I'm buying a future failure.

During a 2023 audit of our procurement system, I found that about 40% of our budget overruns over $500 came from product substitutions or missing technical specs. Not one of them was caused by the most expensive product on the list. The expensive product at least had its numbers in front of me.

The three numbers I check before I approve an order

After that epoxy failure, I built a simple cost calculator. Now every order goes through the same three checks. I should add that none of this requires special software. It is just a spreadsheet and a willingness to ask for the datasheet.

1. Coverage or yield rate

A lower price per gallon means nothing if the coverage rate is lower. The Sika 2500 traffic coating quote was higher than the alternative, but it included the recommended primer, the coverage rate at a specified dry film thickness, and the recoat window. The cheaper quote included none of those. Once I added primer, extra coats, and labor, the cheaper quote was actually about 6% more expensive. Actually, the surprise wasn't the price difference. It was how much information came with the higher quote.

The chemical resistance chart matters here too. A traffic coating that can't handle the chemicals used in a facility might look good for six months and then fail. The Sika 2500 traffic coating datasheet included that chart; the cheaper alternative didn't.

2. Cure time and application window

Time is a cost, and cure time is the easiest one to ignore. GE Advanced Silicone 2 Window & Door Sealant is a good example of a product where you can find the cure time, application temperature, and a weatherproof warranty claim printed on the box. That kind of detail lets me schedule a crew without padding every step. A product that doesn't list this information forces me to guess. Guesses become delays, and delays become change orders.

Some Sika construction adhesive reviews mention that certain adhesives skin over quickly. That is helpful, but only if you know what substrate the adhesive was applied to and how the shop temperature affected the open time. A review without those details is basically entertainment.

3. Published standards

If a product doesn't list a standard on its datasheet, I treat it as an unknown risk. If I have to chase a ton of missing paperwork to get the information, that effort is part of the cost. For epoxies, I look for heat deflection temperature under ASTM D648. For sealants, I look for ASTM C920 class and grade. For coatings, I want a chemical resistance chart and a coverage table. The testing doesn't have to be fancy; it has to be published.

Take one example: I was comparing quotes for an industrial enamel and a distributor offered a Berger Paints Bangladesh enamel as the lower-cost option. The price was good, but the datasheet was not attached. I had to request it, wait for a response, and then match the batch number to the project spec. That waiting time is a procurement cost. It doesn't mean the product is bad. It means the comparison was not complete until the documentation arrived.

What about the supplier you trust?

You might be thinking, 'We have used the same product for years. We know it works.' I understand that. It is exactly what I thought before a batch issue with a traffic coating we had been using for ages. The formulation changed slightly, and the new batch didn't adhere the same way on a cold substrate. Nobody hid anything. We just stopped verifying because the product number was familiar.

That redo taught me something: past performance is not current data. A familiar product number can still have a new batch, a new formula, or a new supplier behind it. The datasheet is the cheapest verification tool you will ever get.

To be fair, this TCO approach works for us because we're a mid-size contractor with central procurement and predictable ordering patterns. If you're a solo applicator buying a few tubes at a time, you don't need a vendor scoring matrix. But the moment your annual chemical spend becomes a line item that can sink a project margin, transparent pricing and transparent data stop being nice-to-haves. They become part of the price.

Transparency is part of the price

So, can epoxy resin withstand heat? Yes, if the datasheet says so. Does the lowest quote really cost less? Only if the product, the coverage, and the documentation all line up. Whether it is a Sika datasheet or a no-name import, I need the same information. Trust me on this one: the visible price is the beginning of the story, not the end.

That said, the lowest-priced product can still win. It just has to answer the same questions as the expensive one. If it does, great. If it doesn't, I'm not going to subsidize the missing answers with my project margin.

I would rather pay a little more upfront for a product that comes with clear numbers than explain another budget overrun to the CFO. After seven years of signing invoices, I've learned that transparent suppliers are the inexpensive ones. The rest are just projects waiting to happen.
